Plant ikke en rose med en gravko

Der ingen grund til at leje en gravko for at plante en rose, men det er også tåbeligt at bruge en teske!

En diskussion, man ofte støder på i Lean-sammenhæng, er, om det er værktøjerne og processerne eller mindsettet, der gør forskellen.  Det svarer jo egentlig til at sætte sig ned ved et veldækket bord på restaurant Noma, kigge på den fantastisk velsmagende og kreativt udsende ret, man har fået serveret, mens man så reflekterer over, om det mon er værktøjerne og processerne eller personen bag, man skal takke for denne sublime oplevelse.

Uden sammenligning til Lean i øvrigt, så er svaret vel et ”både-og” for såvel restaurantoplevelsen som leanimplementeringen. Uden kokkens kompetence og fantastiske kreativitet – ingen sublim ret. Men uden velhængt lam fra Gotland og nyplukkede ramsløg som de nødvendige ingredienser og den moderne vakuumpakker og tørisen, ingen mørhed og sprød skorpe – og dermed heller ingen sublim ret. Både mindset, processen og værktøjerne bag er afgørende for det helt rigtige resultat i denne sammenhæng.

På samme vis kan man ikke løsrive leanværktøjerne og processerne fra individerne bag. Kernen i Lean er en adfærd, et tankesæt eller en værdi, man bærer med sig og forsøger at understøtte i alle aspekter af virksomheden. Og jo – her kommer værktøjerne til sin ret.

Drive eller hjælpemidler

Som analogi kan vi jo forestille os, hvilken kok, der vil opnå det bedste resultat. Kokken uden madinteresse med alt tænkeligt i udstyr og værktøj – eller kokken, som lever og ånder for den gode smag og tilberedning af mad, men kun har sparsomt udstyr til rådighed. Her bliver det vist ganske klart, at værktøjet alene gør det ikke. Men udstyrer vi nu den entusiastiske kok med det rette udstyr – så er vejen til det optimale måltid pludselig noget nemmere.

Det samme gør sig gældende for Lean. Man kommer langt med Lean som adfærd og mindset, hvis man virkelig brænder for det – men vejen til succes er en del lettere, hvis man også benytter sig af de mange tilgængelige værktøjer og processer.

Og tænk lige over det. Hvor ville vi være som individer, medarbejdere og ledere uden værktøjer. En almindelig husholdning ville stort set være umulig uden de moderne bekvemmeligheder, vi i hverdagen tager for givet. På kontoret er det stort set umuligt at forestille sig en effektiv dagligdag uden computeren, printeren, mobilen eller elevatoren, der fragter os fra 1. til 12. sal i løbet af sekunder.  Og forestil dig en byggeproces uden brug af alt det maskinel, der benyttes til kloakering, boring, fundering m.m. Tidskrævende og besværligt, ikke sandt? Entusiasmen alene gør det ikke!

Nyheds-barrieren

Men nemt er det ikke at tilegne sig ny viden og få den forankret i kroppen. Nu er man lige så dejlig kompetent med den gamle metode – uanset, at det tager lidt længere tid. Det er jo behageligt at være kompetent – ingen grund til at spilde kræfter på en stejl læringskurve med en ny metode eller et nyt værktøj!

Men når vi kigger tilbage, så var det jo også vanskeligt og ressourcekrævende, at skifte cyklen som værktøj ud med bilen som værktøj – men det er noget nemmere, nu hvor vi har fået kompetencen forplantet på rygraden. Og det var sørme også svært og tidskrævende at gå fra det håndskrevne ord, med blyanten som redskab til pc’ens tastatur. Men er det ikke meget nemmere?

Så mindsettet, og dermed også personerne bag, er absolut afgørende for gode Leanresultater, men værktøjerne styrer os mod målet – hurtigere og nemmere. Og så er de faktisk ganske lette at gå til! Der findes værktøjer, der hjælper os med at kortlægge de værdi-skabende aktiviteter – og dermed eliminere de ikke-værdiskabende. Der findes værktøjer, der hjælper os med at holde orden og systematik, så vi ikke skal bruge unødig tid på at lede efter ting, og der findes værktøjer, som hjælper os til at nå ind til rodårsagen af et problem – og løse det én gang for alle. Men værktøjerne gør først gavn, når vi beslutter os for, at vi vil mestre dem og faktisk gør noget ved det. Hvis ikke får de samme funktion som vaffeljernet i køkkenskabet. De samler støv og vi glemmer, hvordan de skal bruges.

Kunsten er at holde det simpelt – billedligt talt er der ingen grund til at leje en gravko for at plante en rose, men det er også tåbeligt at bruge en teske. Det gælder også i Lean. Der er ingen grund til at rulle det store Lean-arsenal frem, hver gang vi støder på noget, der kan ordnes her og nu. Men af og til giver det faktisk mening at åbne låget til værktøjskassen.
